Process automation

Process automation in Cornellà de Llobregat: the gap left by the person who never shows

Half past eleven, an empty chair and nobody to call. That gap costs the same as if they had turned up, and it could almost always have been avoided the day before.

There is a loss that appears on no account and that repeats every week in an appointment-based business: the gap left by the person who never shows. The room is open, whoever is on duty is being paid, and the chair is empty. The process automation in Cornellà de Llobregat that diary-driven businesses ask us for most is not a new piece of software: it is four well-placed messages.

Three empty waiting-room chairs in a business in Cornellà de Llobregat

Cornellà is a city that runs on appointments

Look at the kind of business on any street here: dentists, physios, podiatrists, opticians, hairdressers, beauty salons, garages, accountants, tutoring centres. They all work with a diary split into slots, and they all lose money when a slot sits empty mid-morning.

The numbers explain why there are so many of them. The town is home to 15,426 people aged 65 to 84 and 3,208 aged 85 or over, which is 18,634 residents aged 65 and up out of 92,255. At the same time there are 41,830 people living here who are registered with Social Security, people on a schedule who can only come first thing or after work. Two audiences with very different diaries and one single notebook for both.

What an empty slot really costs

Anybody can do the maths, and hardly anybody does. It is not just the money not taken: the premises stay open, the lights stay on and somebody on the payroll is waiting.

The maths of an ordinary Tuesday

  • The price of the appointment that does not get charged.
  • The time of whoever is on duty, which gets paid anyway.
  • The customer who did want that slot and was told there was nothing free.
  • The mess in the rest of the day, because the next one arrives early and everything gets shuffled forward.

At two or three no-shows a week, that adds up to a full working day given away every month. That is the point where automating something starts to make sense.

Why people miss appointments, and it is rarely because they do not care

When you ask, the answer is nearly always the same: I forgot, it clashed with something else, I could not find anywhere to park. In a town with 29,985 cars and 8,507 motorbikes in seven square kilometres, twenty laps looking for a space is reason enough for somebody to turn back.

Which means the problem does not get fixed by telling the customer off. It gets fixed by reminding them in time and making it easy to say they cannot come.

The reminder: when to send it and how

A customer confirming an appointment from their phone with one tap

A badly timed reminder annoys people and changes nothing. Too early and it gets forgotten again; too late and there is no time left to fill the gap.

The three windows that work

  1. When the appointment is booked. A message with the day, the time and the address, so it is written down somewhere.
  2. The morning before. This is the one that prevents the most no-shows, because there is still room to call somebody else.
  3. Two hours before. Short, asking for nothing, just so nobody drifts off.

Which channel depends on your customers. Email gets read late; a message on the phone gets read in minutes. If your business already talks to customers there, it is covered in WhatsApp Business for your business.

Confirming has to take one tap

This is where half the systems we see fall over. If confirming means opening a website, entering a code and hunting for a button, nobody confirms. Two answers and that is it: coming, or cannot make it.

And the message should carry the appointment ready to drop into the phone calendar. That is not magic, it is a standard format that has been around for years, the iCalendar format described in RFC 5545, which every phone understands with nothing installed.

The slot that frees up and nobody takes

This is the part almost nobody builds, and the one that recovers the most money. When somebody cancels a day ahead, that slot is worth money for a few hours and then it is worth nothing at all.

How the waiting list works

The answer is a short list of people who have said «let me know if anything frees up this week». When a cancellation comes in, a message goes out to that list and the first to reply takes the slot. No big system is needed: what is needed is for the list to exist and for the message to go out on its own.

When the person coming in does not use apps

Cornellà pays out 20,965 contributory pensions, averaging 1,372.71 € a month. A good share of a podiatrist's, an optician's or a physiotherapy clinic's diary sits right there. And those customers, by and large, do not download anything.

So the system has to work over the phone and with a plain message too, with no app and no sign-up. If somebody would rather you called them, you call them: that goes on their record and it gets respected. Automating is not forcing everyone onto a phone screen.

The diary cannot live only in a notebook

Writing an appointment by hand in a small business paper diary

The notebook works until the person who writes in it is away. Then nobody knows who is coming on Thursday, or the number of whoever booked, or whether the deposit was already paid.

The first step is almost never buying software: it is getting the diary into a shared place where every appointment has a name, a phone number, a service and a duration. With that you can automate; without it there is nothing to automate. The full idea is in process automation: where to start.

Where we start automating processes in Cornellà

Always in the same order, and without touching anything else in the business until the first piece runs on its own.

The four pieces of automation, in order

  1. The diary in one place. One diary, shared, with the minimum details.
  2. The messages. The three above, written once and sent automatically.
  3. The confirmation. Two buttons, and whatever the customer answers shows up in the diary without anyone copying it.
  4. The waiting list. The message that goes out when a slot frees up.

Each piece takes days to build, not months, and you notice it the following week. Who came and who did not ends up on the customer record, which is what a CRM for small businesses is about.

What we do not automate

A first appointment for somebody who calls in worried is not handled by a robot. Neither is a reschedule that means moving three other people, nor a message saying a result has come back badly. Somebody does that, by talking.

And we do not send marketing down the same channel as the reminder. Somebody who gave you their number so you could remind them of an appointment did not give it to you for offers: that is how customers are lost, and fast.

We'll tell you in a ten-minute conversation

We reply the same day. No commitment, no sales pitch.

A customer's phone number is personal data

It sounds obvious and it is broken daily. Phone numbers cannot live on the personal mobile of whoever is on the desk, or in a messaging group where the name and the reason for the visit are in plain view. They belong on the record, with access for whoever needs it and nobody else.

Once health is involved it gets more serious still, and then the reason for the visit does not go in the subject line of a message.

The cancellation policy, written before you need it

If you take a deposit or charge for a no-show, it has to be said before the appointment and in plain words, not in small print nobody read. The Catalan Consumer Agency publishes what has to be disclosed up front and how complaints are handled.

Our advice is simple: start by reminding people properly and making cancelling easy. Most businesses that do that stop needing the penalty at all.

How it gets set up without closing for a single day

It runs in parallel. In the first week the messages go out for part of the diary, not all of it; you watch what arrives, what gets answered and what bounces. In the second week it widens. The team carries on working exactly as before in the meantime.

Before any of that we come out and spend half an hour with whoever answers the phone, because they are the ones who actually know how the diary works.

What we need from you

  • One person who decides. One, not three.
  • The list of services and how long each one takes. Without that no diary adds up.
  • Phone numbers in some order, even if they are on paper.
  • Two weeks of patience before the numbers mean anything.

Three signs a month later

After a month you look at whether no-shows have dropped, how many freed-up slots got filled again, and how much time still goes on calling and confirming by hand. If those three do not move, something is set up wrong and it gets changed.

What does not count is going on the feeling alone. The feeling says everything is better even when nothing has changed.

The mistakes we see around here

  • Three messages on the same day. It wears people down and the number ends up blocked.
  • Asking people to confirm on a website. One tap or nothing.
  • Building the waiting list and never using it because nobody remembers to send the message.
  • Changing software the same month you change the way you work.

What process automation in Cornellà de Llobregat costs

Process automation carries no published rate, and that is deliberate: it depends on how many pieces are needed and what they have to talk to. What we always do is a closed written quote before starting, saying what is in and what is not.

Our prices do publish the website and presence rates: Tu Landing at 100 € a month and Tu Web at 200 €, plus VAT and with no lock-in, and the presence plans at 400, 750 and 1,500 € a month. And if you want to look at grants, the Kit Digital has a process-management category.

FAQ

Frequently asked questions about process automation in Cornellà de Llobregat

What exactly is process automation in an appointment-based business?+

It is making the repeating tasks happen on their own: the message when the appointment is booked, the reminder the day before, the customer confirmation and the alert to the waiting list when a slot frees up. It does not change how you work with people; it removes the time spent calling and confirming by hand.

How many no-shows do reminders prevent?+

It varies by business, but the message the morning before is the one that prevents the most, because there is still time to call somebody else. The important thing is to measure it: if no-shows have not dropped a month later, the reminder is badly timed or arriving through a channel your customers do not read.

Does the customer need to install an app?+

No, and it is not a good idea. Cornellà has 18,634 residents aged 65 or over and many of them do not download anything. The system has to work with a plain message, two possible answers, and the option for somebody to be called on the phone instead.

Can I send the reminders over WhatsApp?+

Yes, and it is the channel that gets read most. The rule is not to mix: somebody who gives you their number so you can remind them of an appointment did not give it to you for offers. The reminder channel is used for that only, and marketing goes somewhere else with its own consent.

How long does it take to set up?+

The first pieces take days. The usual route is to start with the shared diary and the messages, try it on part of the diary for a week and widen it in the second. There is no need to close for a single day.

What does process automation in Cornellà de Llobregat cost?+

There is no published rate because it depends on how many pieces are needed and which systems they have to talk to. We give a closed written quote before starting. What does have a fixed rate is the website and presence side: Tu Landing at 100 € a month and Tu Web at 200 €, plus VAT and with no lock-in.

Where are customer phone numbers and details kept?+

On the business record, with access for whoever needs it and nobody else. Never on the personal mobile of whoever is on the desk, and never in a messaging group where the name and the reason for the visit are visible. And the reason for the appointment does not go in the subject line of a message.
